On an ordinary Tuesday your best customer calls. They have found a problem in a part you delivered eight months ago and need to know which heat the material came from. They have an audit on their back and need the answer today.
If your answer is "let me check the delivery notes", you have lost half a day. If it is "probably the March batch", you have lost something more important.
Traceability is not filing paperwork
Almost every workshop keeps material certificates. That is not traceability — that is an archive. Traceability is being able to chain four moments: goods-in (which heat, which delivery note, which supplier, which certificate), warehouse (where it is and how much is left), consumption (which work order and which part), and dispatch (which delivery note and which customer).
The chain must work both ways: backwards from a delivered part, and forwards from a problematic heat to know who to warn.
Why the chain breaks
Almost always at the same point: consumption in production. Goods-in is fine, dispatch is fine, but in between somebody grabs a sheet from the pile without noting which one. And that is the end of it.
The fix is not more paperwork: it is making recording easier than not recording. Scanning a barcode on a phone or tablet when picking material takes two seconds and requires nobody to write anything.
What you gain beyond the certificate
Access to demanding sectors — automotive, aerospace, rail: without traceability you do not get in. Containing a problem — the difference between reviewing three orders and reviewing the whole quarter. Real quarantine — blocked material the system will not let anyone consume, instead of a red label somebody can ignore.
Traceability is built before you need it. When the customer calls, it is too late to start.
